I've walked into enough corporate innovation teams to recognize the template within ten minutes. And every single one thinks they're different.
We saw an Agentic AI demo... now hunting for use cases.
We program-manage transformation for the Centre of Excellence.
We run hackathons. Pizza, post-its, t-shirts. Repeat next year.
Three stereotypes. Three flavours.
One outcome... innovation theatre, not traction.
Here's what happens when you treat innovation as the cherry on top, not the core:
• Bain: 88% of transformations miss their stated ambitions.
• BCG: 66% of large-scale tech programs miss targets.
• Indian Economic Survey: Jugaad innovation risks missing the crucial opportunity.
• India’s GERD is lower than that of other BRICS nations - fuelling brain drain, weakening economic growth.
For most innovation teams - its the Innovation Operating Model that is failing them!
Signs your innovation team needs a rethink:
• Pipeline full. POCs everywhere, outcomes nowhere.
• Tech-led, not problem-led. Vendor scans happen before problem definition.
• It's become a PMO. Status reports, steering decks, zero ownership of outcomes.
• Innovation driven from the corner office. Co-creation is an afterthought.
• Your biggest output is events & Hackathons.
How to go about it then?
Shift to an innovation operating system & lead with it.
Not occasional. Not Annual. Not "by chance". Not Need-basis.
Build an "always on" culture!
Here goes your To-do list:
• Start with the problem. What is it? Who faces it? What does success look like?
• Co-create from day one. Not idea portals. Working sessions with people who face the problem.
• Build outside-in muscle. Customer immersion, ecosystem scans, competitor teardowns... built into the rhythm.
• Run small-i before Big-I. Weekly wins build muscle.
• Treat innovation as a portfolio. Incremental wins fund adjacent bets. Adjacent bets prove capability for transformational ones.
• Separate discovery from delivery. Ring-fence 10-15% of capacity away from BAU pressure.
• Measure outcomes/values created, not activity. Certainly not ideas submitted.
India ranks 38th on the Global Innovation Index 2025, up from 81st in 2015. Impressive. But only 2.5% of validated innovations scale beyond proof stage. The talent is there. The operating model to channel it... isn't.
Arjuna once asked Krishna: what's the point of action if the outcome is uncertain? Krishna's answer: the problem was never the outcome. It was the structure of the effort.That's what corporate innovation needs today. A PlayerCoach. Not a vendor curator. Not a hackathon host.
